What this looks like depends entirely on what's actually going on. Here's one recent example.
A seasonal events and equipment-hire business, run by its two founders, had grown to a genuinely healthy turnover. From outside, it looked like a success story. Inside, the founders were working extraordinary hours, paying themselves last, and had lost any clear sense of which parts of the business were actually making money.
The business was booking through three different systems that didn't talk to each other, so nobody — including the founders — could say with confidence what any single part of the business actually earned once costs were accounted for.
A significant amount of equipment, bought for one exceptional peak period every couple of years, sat unused most of the year without that ever having been a deliberate decision. And the founders were spending the bulk of their time on the lowest-value work in the business, because nobody had had the space to work out what the highest-value work actually was.
We started by finding out what was actually happening — not what was assumed — before anything else moved.
For some businesses that's a single piece of work. For others, it becomes an ongoing monthly rhythm — a standing point in the month where the numbers get looked at properly and decisions get made on evidence instead of instinct, rather than once a year in a panic.
